Quick Question: can you have an unlead warband? I only have one Dwarf hero, but 24 soldiers.

No, each warband must be lead by a hero.

Not officially, but like with all games, there's nothing stopping you finding someone to play who agrees a variation to the rules.

I just might have to do that. My friend is flexible, so it shouldn't be an issue.

In the previous version of the game you could do that, take one hero with as many warriors as you want. Not sure it's as balanced, but we did play that way for years.

You can take Fell Wargs and Mirkwood Spiders without Heroes actually, but they are the only ones. Breaking the rule in any other circumstance will unbalance the game.

You could always nominate and differentiate one of your warriors as a captain.

When playing friendlies I tend to allow a bit of slack, like if my opponent has warband of fifteen or doen't have quite enough heroes per faction to just use a hero from a different realm to lead, after all it is mostly about deployment.
I myself always have enough heroes to lead my troops but then, I have a large collection, so to use my models makes me happy.

Yeh Just paint him differently or convert him slightly if you want!
